What Percentage of a Clothing Bale Is Actually Sellable?

There is no universal percentage of a clothing bale that is sellable. Grade, category and supplier sorting matter, but the buyer’s market matters just as much. A wearable winter coat may be commercially unsellable in a tropical market, while a faded T-shirt may still sell through a low-price channel.

The useful metric is not an industry percentage copied from a sales page. It is a repeatable yield calculation based on your channel, receiving sample and disposition rules. Just as importantly, those rules should shape what you ask a supplier to quote and what you inspect when the bales arrive.

Wearable Is Not the Same as Sellable

Wearable describes physical condition. Sellable describes whether the item can be offered through a particular channel at an acceptable price and processing cost. Those definitions overlap, but they are not identical.

An item may be wearable but wrong for the season, size profile or customer style. It may require cleaning that costs more than the expected margin. Conversely, an item that cannot enter the main retail channel may still have value through a markdown market, repair partner or textile-recovery outlet.

This distinction explains why universal yield claims are unreliable. Use Five Outcome Buckets

Decide What the Percentage Is Measuring

Before calculating anything, name the measurement. Four figures answer four different questions:

A supplier has the greatest influence over the physical specification and category accuracy. Your business controls the intended channel, processing capacity, pricing and sales execution. Combining these responsibilities into one number makes it difficult to identify what should change on the next order.

For example, a blouse with a removable mark may pass the agreed wearable condition but fail first-pass sellability. It enters assisted recovery only after your team cleans it and records the cost. It becomes sell-through only when a customer buys it within the period you are measuring.

Turn Your Sellable Rules Into a Written Order Brief

Your receiving method should begin before the quotation, not after the container arrives. If you resell individual garments, calculate operational yield by pieces. Count every sampled garment once and place it in one outcome bucket. This makes the result compatible with unit pricing, listing capacity and pieces sold.

Weight answers a different question. It is essential for purchase, freight and landed-cost calculations, but a kilogram of heavy jackets may contain far fewer selling units than a kilogram of lightweight tops. A weight-based pass rate therefore cannot be inserted into a piece-based margin model without conversion.

Record both when useful: net received weight for logistics and cost control, then pieces by outcome for resale control. State the denominator whenever a percentage is shared. “72% first-pass by pieces in the sampled ladies-tops bales” is auditable; “72% good stock” is not.

Sample a Bale Without Biasing the Result

Do not evaluate only the visible top layer or the most attractive open bale. Select units from different positions and, when the shipment contains several categories, sample each category separately. Record the selection method before opening so the team cannot unconsciously replace weak items with better ones.

One bale may reveal serious problems, but it cannot establish container-wide performance. Increase confidence by sampling across bale identifiers and by using the same method on every receiving cycle. The right sample size depends on lot structure, category variation and the consequence of error; there is no responsible universal number for every order.

Use two selection stages. First select bales across the shipment or category lot without allowing the visible condition of a bale to influence selection. Then open each selected bale deeply enough to classify pieces from different positions, not only the easiest layer to display. If the shipment includes distinct categories or grades, record them as separate groups.

The report must also state its limit. A useful conclusion is: “In the receiving sample drawn from the identified lightweight-top bales, 72 of 100 pieces met our first-pass rules.” It should not say: “The entire container is guaranteed 72% sellable.” The first statement preserves evidence; the second creates certainty the sample did not establish.

Calculate Sellable Yield

Use a clearly defined numerator and denominator:

First-pass sellable yield = first-pass sellable sampled pieces ÷ total sampled pieces × 100

Suppose a hypothetical 100-piece receiving sample contains 72 first-pass items, 12 items needing cleaning or minor repair, 8 markdown items, 5 alternate-channel items and 3 rejects. The first-pass sellable yield is 72%. The broader recoverable yield could be higher, but only after the buyer assigns real processing cost and a realistic selling channel to the other buckets.

This is an example of the method, not a promised industry ratio. Replace every input with receiving data from comparable categories and orders. A Grade A label does not override the measurement; it gives the buyer a specification to test.

Convert the Five Buckets Into Recovery Value

A count-only yield can still mislead. Suppose two hypothetical 100-piece samples both contain 80 pieces that can eventually be sold. In Sample A, 70 pieces are first-pass stock and 10 need inexpensive cleaning. In Sample B, only 45 are first-pass stock, 20 require repair and 15 must be marked down heavily. Both can be described as “80% recoverable,” but they do not carry the same labor, cash cycle or revenue.

The figures above are purely illustrative. The useful lesson is that a buyer should calculate expected recovery, not merely count everything that might theoretically be sold. A repairable jacket may justify labor; a low-price T-shirt with the same repair may not.

Track time as well as money. If first-pass pieces sell in two weeks but markdown stock remains for three months, the second group ties up space and working capital. A bale can eventually recover its invoice value and still be a poor reorder because it slows the business.

Apply a Labor-Capacity Gate

Repairable does not automatically mean commercially recoverable. Record the minutes, materials and skill required for cleaning, steaming, sewing, stain treatment, photography and listing. Then compare that work with the selling window and the contribution expected from the finished item.

Suppose a jacket needs ten minutes of cleaning and can support a higher selling price. Processing may be worthwhile. The same ten minutes spent on a low-price T-shirt may consume the margin. If the team already has a two-week processing backlog and the category is seasonal, even a technically repairable piece may need to move to a secondary channel.

This gate prevents “we could fix it” from becoming an unlimited inventory category. Count a piece in assisted recovery only when the business has a defined process, capacity and economically sensible outlet.

Match Each Bucket to a Real Sales Channel

The same piece can receive a different commercial result in two businesses. A curated online shop may reject visible fading, while a market stall, bundle seller or upcycling workshop can still use the garment. Neither decision is universally correct; each must match an actual customer and price point.

Calculate Landed Cost per Sellable Item

Purchase price per kilogram is not enough to compare two bales. Add the costs required to bring the lot to the selling location and prepare the goods:

Total landed and processing cost = purchase + freight + insurance + duties and taxes + port and inland charges + inspection + cleaning and repair

Then calculate:

Why Yield Changes by Market and Season

Sellable yield is partly a product-selection decision made before the order. Heavy clothing sent to a warm market can reduce commercial yield even when the garments meet the agreed grade. A category with the wrong size distribution can create the same problem.

Measure yield by category, not only for the container total. A strong result in T-shirts can hide a weak result in jackets. The next quotation should use category-level evidence to change the assortment, not simply demand “better quality.”

For every order, record quotation category, supplier grade, bale identifier, sample size, five outcome counts, processing cost, realized selling price and days to sell. Compare like with like: the same category, season and channel.

Do not replace the log with one overall percentage. Keep first-pass yield, assisted yield and realized sell-through separate. First-pass yield measures receiving quality; assisted yield measures what the operation can recover; realized sell-through measures customer demand.

Add four fields that are often missed: processing minutes, date ready for sale, markdown date and final disposition. These fields show whether a high recovery figure was achieved efficiently or only after expensive work and a long delay.

When reporting a problem to the supplier, separate observable shipment issues from market outcomes. Category substitution, condition outside the exclusion list, wet bales and incorrect packing can be compared with the order specification. Slow customer demand, weak photography or an unsuitable selling price cannot automatically be treated as supplier defects.

Before asking a supplier for a sellable percentage, give the supplier a definition it can actually act on. State your destination, main sales channel, category, season, target customer and unacceptable conditions. Then ask for the current category specification, bale weight basis, available inspection method and substitution rule.

Use the first order to create a baseline rather than to prove a universal promise. Keep bale identifiers, sample across the depth of the bale, and record each outcome before your team begins repairing or redistributing pieces. The more specific your market brief is, the more useful the quotation becomes. “High sellable percentage” is not a workable instruction; “ladies lightweight tops for a warm-market retail channel, excluding major stains, tears and broken essential closures” is much closer to one.
